Joint Fieldwork to Boost Financial Advisors' Performance

The Tool to Inspire Loyalty and Problem-Solving Skills in Teams

Although joint fieldwork is conventionally considered a tool for insurance and Takaful agencies, it is increasingly becoming a keystone activity within the wealth management divisions of banking institutions as well. This instrument is indispensable for addressing the challenge of diminishing direct client-organization interactions, which have been precipitated by technological interventions. As a Learning and Development practitioner with approximately two decades of experience, specifically within the financial services sector, I contend that joint fieldwork is fundamental to the success of a newly appointed financial advisor. "This is where the immediate supervisor demonstrates the practical delivery of services in the field". These joint field visits should be conducted consistently, initially spanning the first month of employment and subsequently occurring intermittently over the ensuing two months. Eventually, once newly hired financial advisors have accrued sufficient experience, supervisors should only engage in joint fieldwork with them when complex situations arise—circumstances in which the advisors do not yet possess adequate confidence to navigate independently.

Every New Field Meeting is a Moment of Truth

Once the prospecting and initial-contact stages have been completed, the pivotal moment of the first in-person encounter with a prospect can potentially devolve into a genuine crisis for the newly appointed financial advisor. To counter this stressful challenge – during official training sessions – both supervisors and financial advisors receive comprehensive briefings regarding the utility and method of joint fieldwork.

A professional supervisor mitigates the stress inherent in this challenge by implementing a structured schedule of either 3-3-3 or 5-5-5 joint fieldwork meetings. During the initial three to five visits to prospective clients, the supervisor assumes full responsibility for all activities, while the financial advisor observes meticulously, attending to every subtle indicator of potential success. In the subsequent three to five meetings, both parties collaborate on the work, exchanging feedback upon completion. During the final three to five visits, the supervisor adopts a purely observational role, coaching the advisor and identifying areas requiring improvement. Various organizations employ different nomenclature for this tool—'3-3-3', '5-5-5', or 'I do it; We do it; You do it'—yet regardless of terminology, joint fieldwork remains an indispensable methodology for training new financial advisors, enabling them to prepare effectively for their moments of truth.

The Challenge of Personality, Gender, and Cultural Values Among Leaders and Followers

Within the Pakistani context, a distinctive challenge emerges concerning gender and cultural diversity. Specifically, while a male supervisor may demonstrate considerable enthusiasm to lead a female advisor during joint fieldwork, the female advisor may express hesitation about accompanying a male supervisor in the field. The initial-culturally logical solution proposed is that a female supervisor should be assigned to mentor a female advisor.

Furthermore, particularly within Family Takaful or Islamic commercial banks' wealth management departments, harmonizing the perspectives of Shari'ah scholars or individuals with religious orientations with those of conventionally educated professionals presents a significant challenge—each group tending to regard their own counterparts as the ideal team players. However, this ostensibly logical approach is complicated by the perennial 'chicken-or-egg' dilemma: how does one develop female or religiously-oriented supervisors in the first instance, when none currently exist to mentor the initial cohort?

Joint Fieldwork as Evidence of Genuine Leadership in Financial Advisory

I have had occasions to listen to the 'inspirational speeches' of at least three wealth-management leaders from Generation X, who cite their own remarkable productivity achievements from the period when their supervisors tasked them with "feet on the street"! They recount how, after enduring 29 rejections and suffering worn-out footwear, they ultimately secured their first breakthrough. Their implicit assertion is that this same solution applies equally to Generation Z or any individual required to undertake this role; since you voluntarily accepted the position, do not expect me to make any personal concessions or efforts. The predictable consequence of this attitude is, of course, poor retention rates and suboptimal unit productivity. Delivering inspirational speeches in every team meeting, drawing upon one's personal rags-to-riches odyssey, does not constitute authentic leadership—and the newer generations are not inspired by oratory alone.

A genuine leader—and I have encountered many such individuals—is one who leads not only immediate subordinates but also influences the entire team through an ethos characterized by pride in serving others. These leaders are seasoned managers who have leveraged their commitment to joint fieldwork in training and developing their teams' competencies. This encouragement is subsequently transmitted to subordinate supervisors. Ultimately, consistent procedural execution has a demonstrably exceptional impact on performance and production outcomes.

Team Values and Code of Ethics for Joint Fieldwork

The vision, values, and character of team members and their leaders are fundamental to team performance and productivity. It may occur that new entrants hesitate to share the appointments they have secured, owing to a fear of exploitation. They may have previously suffered reputational, financial, and emotional damage due to the avarice of certain former 'leaders', who appropriated business opportunities in their own names rather than acknowledging the contributions of new entrants. Punitive measures should be instituted to prevent such duplicity.

Conversely, some leaders are rebuffed by their new entrants, who depart for more attractive offers “once their professional development has borne fruit”. I recall an excellent leader in terms of recruiting, onboarding, and developing new entrants who later became profoundly depressed —retreating into the solitary confinement of his cubicle— when a team of his most accomplished disciples bid him farewell.

Neither scenario should diminish the commitment to facilitating the professional development of new entrants. Beyond implementing measures to prohibit the exploitation of entrants, the attraction of career progression should also be cultivated during the onboarding period.

The Impact of Joint Fieldwork on Customer Retention

The value of joint fieldwork extends beyond merely providing mentoring and feedback to the new entrant; it also offers significant benefits to prospective clients, who gain access to multiple service professionals to assist them in their decision-making process. The senior team member introduces themselves as the team leader, positioned to facilitate the advisor in delivering services to the client. This approach enables the prospective client to recognize that the individuals represent an organization, while the senior's established reputation assists the new advisor in building trust and closing the sales.

Joint fieldwork should not culminate at the point of sales closure. The leader's capacity to develop advisors into exceptional customer support agents is equally invaluable. A quarterly or semi-annual re-contact initiative to ascertain any requirements for after-sales services contributes positively to the goodwill of both the team and the organization.

Emotional Intelligence - صرف ہدف نہیں، دل جیتیں: فیملی تکافل لیڈرشپ میں جذباتی ذہانت کا جادو

ایک مینیجر کیلئے اپنی ٹیم  کی ناقص کارکردگی کو  بہتری کی طرف لانا ، فیملی تکافل (لائف انشورنس کے شرعی متبادل)   انڈسٹری  میں ایک بڑا چیلنج ہے۔  بیشتر مینیجر  موجودہ  دور اور نئی  جنریشن  کے فیملی تکافل ایڈوائیزر کو ۱۔ فیلڈ میں  اہداف  کے حصول  کے طر یقے  سمجھاتے  ہیں؛ ۲۔ ٹیم کو اپنے نظریئے / ویژن  سے آگاہ  کرتے ہیں ؛ ۳۔   روزانہ  کے  معاملات  کا جائزہ لیتے ہیں ؛   ۴۔ رول پلے اور ۵۔  اسکرپٹنگ کے ذریعے تکافل پروڈکٹس کی تفصیلات  بھی سمجھا تے  ہیں     ۔ لیکن پھر بھی  وہ  اپنے ہدف کو پورا نہیں کر پا  تے! تو  کہاں  کمی   رہ جاتی ہے؟   مجھے حیرت  اُس وقت ہوئی جب ایک  ماتحت مینیجر نے   اوپر بتائے ہوئے اپنے سینئر  کے  اقدامات کو  ١٩٦٥  کی  دقیانوسی  پلے بُک  کی کاروائیاں قرار دیا!

دورِ نفسا نفسی  میں   اپنی مصروفیات  میں  سے  وقت نکال کر   اپنی ٹیم ممبران   کی  ترجیحات  طے کرنا ،اُن  کی  کارکردگی  میں بہتری  کی کوشش کرنا، ٹیم کے  نتائج میں  بہتری کے لیےٹیم کو  رہنمائی فراہم کرنا  اور ایجنٹوں کی انفرادی رہنمائی  کیلئے بھی  وقت  نکالنا/ Time Manage کرنا  - یہ سبمینیجروں   کیلئے  در حقیقت  ایک پیشہ وارانہ  آزمائش / چیلنج  بن چکا ہے۔  البتہ  اس چیلنج  کا  استقامت اور ہمت سے  سامنا کرنے والے ہی  دورِ حاضر   میں  اپنی ٹیموں  کے رول ماڈل ہوتے ہیں ، جن کا علم اورعمل ٹیم  کی  اصلاح احوال کو آسان بنا تا ہے۔

   آئیے، ایسے ہی ایک رُول  ماڈل کی حکمت عملی کے اہم نکات   پر نظر ڈالتے ہیں - ایک کامیاب فیملی تکافل  برانچ  کے سربراہ مرتضٰی (فرضی نام)   ، جو پندرہ   رکنی  ریگولر  پروڈیوسر ٹیم کی قیادت کرتے ہیں ، اُن کے مطابق  آج کی  نئی نسل کی   پرفارمنس مینجمنٹ  میں   Emotional Intelligence/ جذباتی ذ ہانت  کو بروئے کار لانا   ضروری ہوچکا ہے۔      مسلسل  انکار  کا سامنا کرنے والے  ایڈوائزر  کی اصلاح  کرنے  کیلئے کسی  بھی   مینجر  پلے  بُک   میں سے    'Low-Producer Clinic'   کے نسخے  پر عمل کرنے  سے  پہلے،  نئی  جنریشن  کے فیملی تکافل ایڈوائیزر کے روئیوں ، جذبات  اور ذاتی  تاثرات  کو سمجھنا اور اُن  کی  اصلاح کرنا  ضروری ہوتا ہے۔ علم و عمل کی  کمی کو اس انداز میں واضح کریں جو انہیں مایوس کیے بغیر دوبارہ صحیح راستے پر لے آئے۔ یہیں پر کارکردگی کی توقعات اور باقاعدہ عملی رہنمائی  میں  ایموشنل  انٹیلیجنس  کا کرداراہم  بن جاتا ہے — ایسی رہنمائی اور حوصلہ افزا  گفتگو جو  سیلز نمبرز سے آگے بڑھ  کر  انسانی  تعلقات اور  اعتماد سازی  کو ترجیح  بناتی ہیں۔

  ۱۔ منفی تاثرات  کو زائل کرنے کا فن!

نہ صرف  ناقص کارکردگی بلکہ  عمدہ کارکردگی کے حامل ٹیم ممبران سے  بھی  وقتاً فوقتاً    کام کی نوعیت، کام کے ماحول اور  منسلک   افراد سے متعلق  فیڈ بیک/ تاثرات کو حاصل کرنے سے آپ  اپنی ٹیم   کے مورال کو گرنے سے بچا سکتے ہیں۔  مرتضٰی کے مطابق 'اگر کوئی   ٹیم ممبر  خود کو  علی بابا اور باقی سب کو چالیس چور  سمجھنا شروع کردے تو اُس  کی کارکردگی  ہی نہیں  بلکہ  لہجے اور چال ڈھال میں بھی   بد اعتمادی  کی جھلک نظر آجاتی ہے،  وہ  بندہ   خود تو  کام  نہیں کرتا ، ساتھ ہی آپ  کے ما حول کو بھی  خراب کردیتا ہے'۔

دیگر رول ماڈل مینیجر بھی اس بات کی تصدیق کرتے ہیں کہ ٹیم کی 'ہم آہنگی/Harmony' کیلئے مینجر کے قول و فعل کا اپنی ٹیم کو 'سکھائے جانے والے' قول و فعل  سے تضاد نہیں ہونا چاہئے۔  اسی طرح  ماحول کے منفی تاثر کو زائل کرنے کیلئے صرف   زبانی اخلاقیات اور اسلامیات کے درس  ہی نہیں، بلکہ  عملی خُلوص ، اِیثار اور موُدت سے ہی   اچھے ماحول اور  ٹیمیں تشکیل پاتی ہیں۔

  ٢۔ منفی حالات میں بھی مثبت گفتگو کا فن!

مرتضٰی کہتے ہیں: "میں کوشش کرتا ہوں کہ ایڈوائزروں سے  کوئی بات کہنے سے  پہلے یہ دیکھوں کہ اگر اُن   کی  جگہ میں ہوتا تو  میں اپنے   سینئر کی جانب سے   مجھ  سے بات کرنے، میرا ذکر کرنے اور میری  عملی رہنمائی  کرنے کے کس انداز کو پسند کرتا؟ " اسے    ایموشنل  انٹیلیجنس میں  Empathy/ احساس کرنا کہتے ہیں۔   اپنی ٹیم کے  ایجنٹس پر اُن کی کوتاہیوں پر  تنقید  کرنے کی بجائے، مرتضٰی  بہتری اور کامیابی کے مواقع  بڑھانے کی نشاندہی کرتے ہیں۔ وہ کارکردگی کے بارے میں کسی بھی گفتگو کو مثبت نوٹ پر ختم کرنے کا خاص خیال رکھتے ہیں۔  "میں حوصلہ افزائی کیلئے  کچھ ایسا کہتا ہوں، 'اگر آپ اپنی نئی  صلاحیت اور علم پر عمل کر سکیں، تو آپ ایک  بہترین  ٹیم ممبر  بن جائیں گے۔ باقی جو بھی کہیں ، میں آپ  کی کامیابی  کیلئے پُر اُمید ہوں۔ "   کارکردگی میں بہتری  کے اہداف اور اُن  کی توقعات کیسے طے کریں، کب رائے دیں، غلط فہمیوں کو کیسے دور کریں اور کیا کہنے سے گریز کریں — یہ سب  ایک مینیجر کی کمیونیکیشن /ابلاغیات  میں   ایموشنل  انٹیلیجنس  کی مہارت کا تقاضا کرتے ہیں۔

٣۔  توقعات  اور اہداف کو آسان بنانے کا فن !

توقعات  کا تعلق کارکردگی کے معیار، جبکہ   کاروباری  اہداف (نمبروں)  کا تعلق ممبر کی  ترقی  سے جوڑنا ہوتا ہے۔  سب سے پہلے توقعات  پر بات کی جاتی ہے، پھر توقعات  کے پورا ہونے سے آٹو میٹک  نمبروں  کی ضرورت  بھی پوری ہوجاتی ہے۔   ایک مینیجر  اپنی ٹیم ممبر کی کیرئر کی ترقی کی یہی پکچر  بنا کر انہیں کامیابی کی طرف  گامزن رکھتا ہے۔ 

 کارکردگی کے اہداف اورمعیار (KPIs) ، جو  کارکردگی کی تشخیص کے میٹرکس   پر مشتمل ہوں، کے   بارے میں تمام  ٹیم ممبرز کو  واضح معلومات فراہم کرنا بہت ضروری  ہوتا ہے۔  مرتضٰی کو ٹیم کے ویژن کے ساتھ ساتھ اُن کی   کارکردگی کی توقعات  کا اظہار  اس انداز میں کرنا پسند ہے کہ ٹیم ممبرز خود اپنی  کامیابی کا راستہ  تلاش کر سکیں۔ اس طرح سے ٹیم ممبران اپنے ہدف کو اپنے طے کردہ راستے کے مطابق حاصل کرنا آسان سمجھتے ہیں۔  مرتضٰی کہتے ہیں: "ٹیم کو دکھائیں کہ آپ نہ صرف انہیں  (KPIs)اعلیٰ معیار پرپرکھ رہے ہیں، بلکہ آپ خود بھی  اپنی  کارکردگی کو خود  بھی اُسی معیار (KPIs) پرپرکھتے  ہیں۔"   جب بھی مینیجرز اپنے اہداف  اپنی ٹیم ممبرز کے ساتھ شیئر کریں تو  وضاحت کریں کہ وہ یہ مقاصد کیوں طے کر رہے ہیں۔  یہ ضروری ہے کہ ٹیم ممبرز  یہ جانیں کہ دوسرے ٹیم  ممبر  کس چیز پر کام کر رہے ہیں۔ کارکردگی کی توقعات طے کرتے وقت، یقینی بنائیں کہ صرف پیداوار ی نمبروں کے علاوہ ٹیم ممبران کی ذاتی ترقی اور کامیابی پر بھی  توجہ دی جا رہی  ہے۔  مرتضیٰ کہتے ہیں کہ ' میٹنگ میں میرا سلوگن یہی ہوتا ہے کہ آپ کو کامیاب بنانا ہی میری کامیابی  کا معیار ہے'۔

 ہر سال، مرتضٰی پچھلے سال کی سرگرمیوں کی بنیاد پر ایک تفصیلی رپورٹ  اور نئے سال کی پلاننگ  تیار کرتے ہیں، جن میں   وہ ٹائم مینجمنٹ اور ٹیم کی ذاتی ترقی کے اہداف شامل کرتے ہیں۔ یہ یقینی بنانے کے لیے کہ جن  پندرہ ایجنٹس کو وہ منیج کرتے ہیں وہ اُن اہداف کی طرف بڑھ رہے ہیں، ہر دو ہفتوں میں ہر ٹیم ممبر کے ساتھ ایک گھنٹے کے لیے ون آن ون ملتے ہیں تاکہ ان کے اہداف حاصل کرنے کے طریقے پر بات کریں۔  "اہداف طے کرنا اور سال میں ایک بار ان کو دیکھنا کافی نہیں ہے،" انہوں نے کہا۔ "آپ کو یہ احساس دلوانا ضروری ہے کہ آپ  ہمیشہ ان کی ترقی اور کامیابی  کیلئے بات کرتے ہیں ۔"

٤۔ غلط فہمیوں کے  تدارک  کا  فن!

واضح توقعات قائم کرنا ایجنٹس اور لیڈرز کے درمیان غلط فہمیوں کو روکنے میں بہت مددگار ہوتا  ہے، لیکن محض توقعات قائم کرنے سے اختلافی  امور ختم نہیں ہوا کرتے۔ ایک عام صورتحال ایجنٹس یا لیڈرز کی کامیابیوں سے  متعلق عدم اطمینان کا اظہار ہوتا ہے۔ مرتضٰی   کہتے ہیں: "توقعات کے بارے میں زیادہ غلط فہمی نہیں ہوتی۔" بلکہ ، بحث اکثر اس بات پر مرکوز ہوتی ہے کہ آیا ٹیم ممبرز اپنے نتائج سے خوش ہیں۔ جب ایجنٹس اپنے اہداف سے پیچھے  رہ جاتے ہیں، تو مرتضٰی  انہیں ہدف  کے حصول   کا راستہ پیش کرتے ہیں تاکہ وہ سال کے لیے اپنا ہدف پورا کر سکیں۔ مرتضٰی کہتے ہیں: "یہ زیادہ آگے بڑھنے کے بارے میں ہے، کیا بہتر کیا جا سکتا ہے، انہیں کس چیز پر توجہ دینی چاہیے، انہیں کون سی اہم سرگرمیاں کرنی چاہئیں" ۔

مرتضٰی کے زیر انتظام  ایجنٹس میں سے زیادہ تر اپنے سیلز اہداف  سے ذاتی وابستگی محسوس کرتے ہیں کیونکہ یہ وہ نمبر ہے جو انہوں نے سال کے آغاز میں خود طے کیا تھا۔ مرتضٰی کہتی ہیں:"اُن کے ہدف کا نمبر وہ  ہے جو وہ  حاصل کرنا چاہتے ہیں، کوئی ایسی چیز نہیں جو میں نے  اُن کے حلق میں اتاری ہو،  بلکہ  یہ  اُن کے ذاتی مقاصد  سے جڑا ہے جو وہ اپنے لیے، یا خاندان یا کیریئر کی خواہشات  سے وابستہ  کرتے ہیں۔"

جب ٹیم ممبرز اپنے نتائج سے مطمئن نہیں ہوتے، تو ان سے بات کرنا ضروری ہے کہ وہ کیوں کمزور  پڑ رہے ہیں،   مرتضٰی نے کہا۔ "اصول یہ ہے کہ میں ان کی مدد کر سکتا ہوں اگر وہ وہ سب  کریں جس  کی تربیت اور منصوبہ بندی   ہوئی ہے۔ اگر  کوئی عمل کیلئے تیار ہی  نہیں، تو میں اُس شخص پر  کم وقت،  توانائی  اور  رہنمائی  فراہم کروں گی۔"

مرتضٰی اپنی ٹیم کے ساتھ اسی بنیادی طریقہ کار کو ہر سال  اپناتے ہیں۔ توقع یہ ہے کہ ایجنٹس اپنے اہداف حاصل کریں گے۔ اگر وہ نہیں کرتے، تو مرتضٰی ان کے ساتھ مل کر بہتری  کے معاملات  پر تربیت کرتے ہیں۔ "ان کی کامیابی میں مدد کرنا میری ذمہ داری ہے، لیکن انہیں مجھے بتانا ہوگا کہ انہیں بھی  عمل اور مقاصد میں دلچسپی ہے۔"

۵۔ فیڈ بیک کا فن!  

ہر ٹیم ممبر کا مزاج الگ ہوتا ہے؛ کچھ ملازمین تجزیاتی (Analytical) ہوتے ہیں اور کچھ جذباتی (Emotional) ۔ اس لیے مینیجر کو فوری رائے (Feedback) دینے کا فیصلہ صورتحال اور ایڈوائزر کے مزاج کے مطابق کرنا چاہیے ۔ ایک مینیجر جو سب سے بڑی غلطی کر سکتا ہے، وہ یہ ہے کہ  وہ  فیڈ بیک  دیتے ہوئے  یا   اصلاح کرتے وقت موازنہ (Comparison) کرنا شروع کر دے ۔ مرتضیٰ کبھی نہیں کہتے"جب میں ٹاپ پرفارمر تھا یا جب میں نمبر 1 ایجنٹ تھا، میں یہ کیا کرتا تھا'   یہ انداز غیر مفید ہے۔ ٹیم ممبرز کے ساتھ کاروباری شراکت داروں کی طرح سلوک کریں ۔ اگر انھیں  ہر دن، ہر ہفتے اور ہر مہینے آپ کی توقعات پر مبنی نمبر نہ لانے پر صرف نااہلی کے طعنے سننے کو ملیں گے، تو برانچ میں ٹیم ریٹینشن (Retention) کا سوال ہی پیدا نہیں ہوتا، برانچ جلد ہی سنسان ہو جائے گی ۔

تعمیری اصلاح کرتے ہوئے عوامی یا سرعام منفی رائے دینے سے ہمیشہ گریز کریں کیونکہ یہ الجھن اور شرمندگی کا باعث بنتی ہے ۔ مرتضیٰ کا طریقہ یہ ہے کہ وہ ہمیشہ کسی ایسی کامیابی کی تعریف سے بات شروع کرتے ہیں جو ایجنٹ نے حاصل کی ہو ۔ سب سے اہم اصول یہ ہے کہ آپ کی رائے کارکن کی سرگرمی (Activity) پر مرکوز ہونی چاہیے، اس کی شخصیت پر نہیں ۔ مثال کے طور پر، یہ کہنے کے بجائے کہ "آپ اچھا کام نہیں کر رہے"‌، یوں کہیں"جب آپ نے کلائنٹ سے وہ مخصوص بات کہی، تو اس وجہ سے آپ کا کام (کیس) کلوز نہیں ہو پایا"۔ کلائنٹ میٹنگ کے بعد ایجنٹ پر فیصلے سنانے کے بجائے اس سے سوالات پوچھیں آپ کو کیا لگتا ہے کہ وہ میٹنگ کیسی رہی؟" اور "آپ مستقبل میں کیا مختلف کر سکتے ہیں؟"

مینیجرز کے لیے: جذباتی ذہانت کی چیک لسٹ

برانچ مینیجرز اس چیک لسٹ کے ذریعے روزانہ کی بنیاد پر اپنے رویے اور ٹیم مینجمنٹ کا احتساب کر سکتے ہیں:
